Assigning resources

Assigning a resource looks like the simplest thing in Microsoft Project: pick a name from a list. It is also the moment the task type, effort-driven setting, maximum units and calendar from the last four lessons all start working at once. A careless assignment can stretch a task, add hours nobody estimated or overallocate a part-time person, and the Gantt chart may not show it. This lesson covers the places you can assign resources, how to set units for people, materials and costs, and how an owner checks the result.

Learning outcomes

  • Assign resources from the Resource Names column, the Assign Resources dialog, Task Information and Team Planner, and pick the right one for the job.
  • Set assignment units for work resources and quantities for material resources, and enter amounts for cost resources.
  • Remove and replace resources without losing work values or actuals.
  • Check a resourced schedule for unexpected duration changes and overallocations.

The lesson

Five places to assign

Project desktop gives you several routes to the same result. They differ in speed, in how much they show you, and in whether you can set units as you go (Figure 1).

  • Resource Names column. In the Gantt Chart table, click the arrow in Resource Names and tick the people you want; typing a name that is not in the list adds it [1]. Fast, but the column holds only 256 characters, so long teams run out of room [1].
  • Assign Resources dialog. Select one or more tasks and choose Resource > Assign Resources, pick resources, set Units and click Assign [1]. The dialog stays open while you move between tasks, and it has Remove and Replace buttons [2].
  • Task Information, Resources tab. Select the task and choose Task > Information (Properties group), then the Resources tab, one resource per row with Units [1][3]. Best for tasks with long resource lists [1].
  • Task Form. View > Split View > Details puts a form under the Gantt showing each assignment's units and work for the selected task. It is the easiest place to see the formula from Lesson 13 while you edit.
  • Team Planner. View > Team Planner (Resource Views group) shows one row per resource with their tasks, plus a strip of unassigned tasks you can drag onto a person [4]. It is available only in Project Professional [4].
Five ways to assign resources compared Five cards. Resource Names column: fastest; units default; best for one or two resources on a task; limited to 256 characters. Assign Resources dialog: set units as you assign, stays open across tasks, has Remove and Replace; best for most assignment work. Task Information Resources tab: one row per resource with units; best for long lists on a single task. Task Form under the Gantt: shows units and work for each assignment; best for checking the effect of edits. Team Planner: drag tasks onto people, shows unassigned tasks and overallocations; Project Professional only. Resource Names column Fastest; units take the default Use: one or two resources · 256-character limit Assign Resources dialog Set units as you assign; Remove and Replace Use: most assignment work, many tasks Task Information, Resources tab One row per resource, with units Use: long resource lists on one task Task Form (Split View, Details) Shows units and work per assignment Use: checking what an edit did Team Planner Drag tasks onto people; see overallocations Project Professional only

Units on the assignment

Every work assignment has its own units: the share of the resource's time this task gets. It is different from the resource's Max. Units from Lesson 16, which caps the total across all tasks [5]. A blank Units box assigns 100% [1]. In Task Information, a new assignment's units default to the resource's maximum, capped at 100%: a resource with a 50% maximum comes in at 50%, and one with 300% comes in at 100% [3]. So assigning a three-person crew without typing 300% gives you one person.

You can enter units over 100% for group resources: 300% is three full-time people, 250% is two full-time and one half-time [5]. And remember the two rules from Lesson 14: the first assignment sets the work, and resources added afterwards to an effort-driven task share it. If a task's duration jumps when you assign, check its type and effort-driven setting first [1].

Materials and costs

For a material resource, the Units field holds a quantity in the resource's label, such as 20 tons, and the default is 1 [3]. Type a quantity alone for a fixed amount that does not change with duration. Add a slash and a time unit, such as 20/w, for a consumption rate that does [2][5]. Microsoft's example: 80 tons on a two-day task is 80 tons; 80 tons per day on the same task is 160 tons [5].

Cost resources have no units. Assign them like any other resource, then enter the amount: open View > Task Usage, double-click the task, and on the Resources tab of Task Information type the Cost [6]. If the cost's date falls outside the task's dates, Project extends the task to include it [6].

Remove and replace with care

The Assign Resources dialog's Remove and Replace buttons look harmless. Three cautions from Microsoft's help [2]:

  • Removing a resource redistributes remaining work and can change the duration. Turn off effort-driven scheduling first if you want the duration to stay.
  • Removing the only resource from a Fixed Units or Fixed Duration task deletes its work value. Replace it with a placeholder resource instead, so the estimate survives.
  • Removing a resource also deletes its actual work and cost. Replace keeps completed actuals with the original resource and gives the new one the remaining work.

One more setting worth checking: by default, typing a name that is not in the resource list adds it as a new resource [3]. A typo then becomes a resource. In current versions the option is Automatically add new resources and tasks in File > Options > Advanced; clear it and Project asks before creating a resource.

Northgate worked example

Northgate Distribution Centre (fictional) is a 12,000 m² tilt-up warehouse in Vaughan, Ontario, for Northgate Logistics Inc. (fictional), with Halvorsen Builders Ltd. (fictional) as general contractor under CCDC 2-2020 and Ridgeline Architects Inc. (fictional) as prime consultant (see the Northgate fact sheet). With the nine resources from Lesson 16 in NDC_OwnerMaster_2027-01-11.mpp, the owner's scheduler assigns resources to the owner's own tasks. Figure 2 shows the plan for five of them.

Decisions behind the plan

  • 1.3 Review Halvorsen baseline schedule. Halvorsen's baseline arrives Wed Feb 10, 2027 (as in the P6 track), and the owner allows 10 working days to review it: Thu Feb 11 to Thu Feb 25, 2027, skipping Family Day on Mon Feb 15. It is Fixed Duration because the review period is a commitment to the contractor, not an effort estimate.
  • 9.2 Owner's witness testing. CXA and OREP are assigned together in one step from the Assign Resources dialog, so the first-assignment rule sets both work values and nothing is redistributed. The task stays at 10 days, Mon Nov 1 to Fri Nov 12, 2027.
  • 9.4 Facilities staff training. FAC is typed as 200%. Left blank, the units would default to 100% [3], and the plan would show one trainee instead of two.
  • 9.5 Install pallet racking. RKI at 400% for 960 hours, as in Lesson 14, plus the material resource Pallet racking at 400 bays as a fixed quantity (illustrative). A rate such as "20/d" would tie the quantity to the duration, which is wrong here: the number of bays does not change if installation takes longer.
  • 1.4 Permit fees. The cost resource FEES is assigned now; the amount waits for Lesson 19, on costs.

The check: an overallocated scheduler

The scheduler also has a recurring task, 1.5 Update owner's master schedule, assigned to OSCH at 25%. In February 2027 it runs Mon Feb 22 to Fri Feb 26 (illustrative). That overlaps the last four days of the baseline review. OSCH's Max. Units is 50%, which is 4 hours a day; on Feb 22 to 25 the two tasks ask for 6. Project marks OSCH as overallocated in the Indicators column and the Resource Usage view (Figure 3). The scheduler does not fix it here. Lesson 18 covers the choices: move the update, extend the review, or accept the overload with a decision recorded.

Owner's move

  • Type the units every time. Defaults cap at 100%. Crews and multi-person resources need their real units.
  • Assign known teams in one step. The first assignment sets the work; doing it in one step keeps durations where you estimated them.
  • Never strip the last resource off a task. Replace with a placeholder so the work estimate survives.
  • Review with Resource Usage, not the Gantt. The Gantt shows names; Resource Usage shows hours by day and flags overallocation.
  • Use Replace, not Remove, after work has started. It keeps actuals with the person who did the work.

Common mistakes

  1. Assigning a 300% crew at the default. The task gets one person's worth of work and the duration looks wrong for no visible reason [3].
  2. Adding team members one at a time on effort-driven tasks. Each addition shrinks the duration. Assign together, or check the result in the Task Form.
  3. Material rates where a quantity was meant. "400/d" instead of "400" multiplies the quantity by the duration [5].
  4. Creating resources by typo. A misspelled name becomes a new resource with default settings [3]. Clear the auto-add option or check the Resource Sheet after each session.
  5. Removing a resource with actual work. Its actual work and cost go with it [2]. Use Replace.

    3. It is deleted
    4. It moves to the summary task
Show answers and explanations
  1. C. A blank Units box assigns the resource at 100% [1].
  2. B. Default units match Max. Units but are capped at 100% [3].
  3. C. A variable consumption rate scales with duration: 80 per day for two days is 160 [5].
  4. B. Team Planner shows unassigned tasks you can drag onto people, and is available only in Project Professional [4].
  5. C. Removing the only resource from a Fixed Units or Fixed Duration task deletes the work value; use a placeholder instead [2].

Key terms

Assignment
The link between one resource and one task, with its own units, work and cost.
Assignment units
The share of a resource's time a task gets, as opposed to Max. Units, which caps the total.
Fixed consumption
A material quantity that does not change with duration, such as 400 bay.
Variable consumption
A material rate tied to time, such as 20/w, so quantity grows with duration.
Placeholder resource
A stand-in resource that keeps a task's work estimate when the real resource is not yet known.
Team Planner
A Project Professional view that shows each resource's tasks in rows and lets you drag to assign.
